Getting experts to build on each other instead of presenting in sequence

The conference model puts experts in sequence and calls it collaboration. What each expert holds is not what becomes available when those perspectives are genuinely in contact with each other.

The conference model for bringing together experts from different fields is so deeply embedded in how organisations think about cross-disciplinary work that it is rarely examined or renewed. Experts present. The audience absorbs. There is a panel, perhaps, or a Q&A. The experts leave having been exposed to each other's thinking in the same way the audience was: as a series of presentations heard in sequence.

The understanding that could have been produced almost never materialises: expert A's framework genuinely encountering expert B's evidence, or the collision between discipline C's methods and discipline D's data producing something neither could reach alone. Not because the right people were not in the room, but because the format was not designed to produce it.

What sequential presentation cannot produce

Sequential presentation is designed for transmission, not production. Its output is an audience that has heard from multiple perspectives. It is not an output in which those perspectives have genuinely met. Ever felt frustrated or annoyed that you or others cannot contribute to what the expert is saying in any other way than asking for the microphone for a quick comment or question?

The thing that makes cross-disciplinary work genuinely productive, and genuinely rare, is not the presence of multiple disciplines. It is the architecture that creates the conditions for their perspectives to be in productive contact with each other. That contact requires time, structure, and a process that is explicitly designed to map what each perspective says in relation to what the others say, rather than in parallel with them.

Most cross-disciplinary initiatives are actually multi-disciplinary: multiple disciplines present their work in the same venue. The integration, if it happens at all, is left to individual participants to do in their heads, or to a facilitator to synthesise at the end. The result is a summary of what was said, not the genuinely new understanding that cross-disciplinary work promises.

The knowledge that each expert holds is not the same as the knowledge that becomes available when those perspectives are genuinely in contact with each other.

The geometry of genuine collective sensemaking

The difference between sequential presentation and genuine cross-disciplinary building is geometric. Sequential presentation is parallel lines: perspectives that exist in the same space but never intersect. Genuine building is a network: where each perspective connects to others, where the connection itself is informative, and where the shape of the network reveals things that no individual node contains.

Creating that network requires a process that explicitly maps contributions in relation to each other. Not a summary that notes "expert A said X, expert B said Y", but a structure in which expert A's X and expert B's Y are positioned in relation to each other, so that the challenge, the complement, the unexpected alignment, or the generative tension between them becomes visible.

The Lens analyses and identifies where a perspective from one discipline reframes a problem identified by another, where two apparently different frameworks are describing the same phenomenon from different angles, and where the intersection of different kinds of expertise produces something that neither held before.

What this means for how organisations commission expert input

The implication is not that conferences and expert panels have no value. They do: for transmission, for relationship-building, for exposing an audience to a range of perspectives. They are not, however, the right format for producing the kind of cross-disciplinary insight that organisations commission when they say they want experts to build on each other.

For that, the format needs to change. The experts need to contribute to a shared structure, not just present to an audience, and their contributions need to be mapped in relation to each other rather than listed in sequence. The process needs to remain open long enough for the genuine contact between perspectives to produce something, which rarely happens in a day and never happens in an hour.

The organisations that have started using structured deliberation for cross-disciplinary work report a consistent difference from the conference model: the output is new thinking, not a summary of existing thinking. They include think tanks bringing together policy researchers, economists and practitioners, and enterprises commissioning foresight work across engineering, commercial and regulatory expertise.

What makes cross-disciplinary work productive is not the presence of multiple disciplines. It is the architecture that creates conditions for their perspectives to genuinely meet.

The signal in the structure

One further dimension of this that is not available from sequential presentation: the structure of the deliberation is itself informative. Where do perspectives cluster? Where is there genuine tension? Where is the intersection between two disciplines that nobody expected to be productive? The shape of the network, including where connections are absent, tells you things about the landscape of the question that no individual presentation could surface.

This structural signal is available only when contributions are mapped in relation to each other. It is one of the most underused forms of intelligence available from cross-disciplinary work, because the standard format makes it invisible.
